App Competitor Analysis: Build an Evidence-Based Comparison Set

Learn an app competitor analysis method that separates direct, adjacent, and substitute apps and turns public store signals into product questions.

App competitor analysis starts by defining the customer job, then mapping the apps and substitutes competing for that moment. Public product pages can show positioning and visible features; they cannot reveal another company’s private performance or roadmap.

Start app competitor analysis with a job, not a category

“Budgeting apps” does not identify a competitor set. “Help a freelancer set aside tax money after each payment” does. Search store listings with the job language, then ask whether each result serves the same audience, a nearby job, or a substitute.

Use the developer’s own listing language as a fact about its public positioning. Do not infer its revenue, customer count, conversion, targeting, or internal strategy from that language.

Create a comparable evidence card for every app

Use the same fields for every app: product promise, audience named in the listing, visible feature claims, pricing language if shown, rating, review themes, date, platform, country, and source URL. This makes missing evidence visible.

Then add a question column: what would we need to learn before copying, avoiding, or differentiating from this pattern? The question is more valuable than a long list of screenshots.

Use app competitor analysis to find a useful difference

Hypothetical example: a freelancer-tax comparison set contains two direct apps that emphasise quarterly reminders, one bookkeeping substitute, and a banking app with an adjacent savings feature. Reviews repeatedly mention confusion after an irregular payment. That observation suggests investigating an “income arrived” flow, not claiming that competitors fail at retention.

The product hypothesis could be: “A prompt immediately after a payment will help freelancers reserve taxes with less setup.” Test it with five target users or a prototype before turning it into a roadmap commitment.

Publish a competitor brief that produces an action

The output is a one-page map with three direct apps, three adjacent apps or substitutes, evidence cards, one differentiated hypothesis, and one research action. Revisit it when a listing, ranking, review pattern, or public creative changes.
